Current Situation

Sourced has real momentum — a respected, award-winning back-office firm (finance + people) with a loyal client base and a leadership team that just came out of an offsite with a clear mandate: grow, sharpen positioning, and move upmarket. The biggest challenge is bottlenecks that force the company to move slower.
Some of the constraints creating drag and risk as you try to scale:
  • You're the bottleneck: candidate submissions, client management, and outbound sales all route through you. Every time you have to book a new client, sales stops — you're spinning plates between fulfillment and sales instead of running both.
  • Recruiting can't move fast enough: ~$250K in open job orders, but only two part-time recruiters and a part-time sourcer. Since you don't get paid until a role is filled, every day of delay is cash flow you haven't collected.
  • Crelate has no workflow automation: recruiters manually check every candidate to figure out the next step, and there are no automated client follow-up reminders. There's no prioritized daily task list telling each recruiter exactly what to work on next.
  • 26 tools, ~$111K/year, that don't talk to each other: your stack is fragmented — ActiveCollab alone is ~$36K/year — and time tracking is manual and honor-based. Because you only pay 1099 contractors for hours actually worked, inaccurate tracking is direct expense leakage.
  • Knowledge lives in people's heads: contractors can quit without notice, and while Scribe recordings exist, they aren't systematic enough to let someone step in and pick up the work fast.
  • AI powers client work, but almost nothing internally: Gemini, Claude, ChatGPT, and Perplexity are all in use for recruiting, strategy, and RFPs — but there's no shared, structured system applying that same discipline to your own operations, planning, and documentation.
You don't need another tool. You need one connected system that gets the business out of your head, gives your team a prioritized place to execute, and puts your leadership team on the same page as you move upmarket.
This proposal outlines how we install that system — CompanyOS — so Sourced can scale placements and revenue without you being the human API between people, tools, and information.

Goals

This CompanyOS implementation will help Sourced:
  1. Get you out of the bottleneck by giving recruiters, contractors, and account managers a system they can execute from without routing everything through you.
  2. Increase velocity of revenue with a recruiting execution layer — prioritized daily task lists, automated client follow-up reminders, and clear stage tracking — so placements move faster and cash flow follows.
  3. Consolidate the stack and stop the leakage by identifying which of your 26 tools CompanyOS can absorb or replace, and giving you one trustworthy source of truth instead of 26 disconnected logins.
  4. Systematize knowledge and handoffs so contractor churn stops creating risk — SOPs, client context, and role documentation live in one place your team and your AI can actually use.
  5. Turn AI from scattered tabs into internal leverage — the same discipline you already apply for clients, applied to your own recruiting, planning, onboarding, and documentation.
  6. Align leadership around the plan — give Chrissy, Gabrielle, and the leadership team shared visibility into who's working on what and where deals and placements stand, so the upmarket move happens on one page instead of scattered spreadsheets.
By the end of this engagement, Sourced will have a single operating system that makes execution faster, documentation automatic, and your next hire and next $1M far less dependent on you.

Proposal: CompanyOS Implementation (Built for How Sourced Actually Runs)

What You Get

CompanyOS is a done-with-you implementation delivered over ~90 days, custom to your finance + people model. We can stand up an initial version in ~2 weeks for your team to start testing, then build out from there.
Phase 1: Audit & Foundation (~Days 1–30)
We extract everything from your head and your leadership team's heads. Structured 60–90 minute interviews with you, Gabrielle and Chrissy, and 1–2 key recruiters or account managers to map how work actually moves today:
  • How candidate submissions, client management, and sales really flow through you
  • Where recruiting stalls and where cash gets stuck behind slow placements
  • Which of the 26 tools are load-bearing, which overlap, and which can be replaced to offset the cost of CompanyOS
  • Where tribal knowledge and contractor-churn risk actually live
You'll get the foundation of your CompanyOS deployed in Notion (structure, hubs, navigation), your identity inputs loaded (Vision, positioning around finance + people, ICP), and a custom report of exactly what's broken and the fastest path to fix it — a report you can walk into the room with Chrissy and Gabrielle.
Phase 2: Build & Execution Layer (~Days 31–60)
We build the system your team runs on day to day:
  • A recruiting execution layer: job-order and opportunity tracking, candidate pipeline stages, prioritized daily task lists so each recruiter logs in and knows exactly what to work on, and automated client follow-up reminders so nothing goes cold
  • Department dashboards for finance and people with real metrics and leadership visibility
  • A searchable SOP + knowledge base structured so a new contractor — or your AI — can pick up context fast and reduce churn risk
  • Integration with your existing stack (Google Workspace, Crelate, CRM, Drive) so CompanyOS sits on top of what you have instead of forcing a rebuild
  • Brand-voice training so AI outputs sound like Sourced
You'll finish this phase with a roles + ownership layer, a knowledge base, the Projects | Tasks operating layer, and 1–2 priority workflows built and populated enough to operate at launch — recruiting velocity is the obvious first candidate.
Phase 3: Intelligence, Adoption & Training (~Days 61–90)
We turn on the AI and make sure the team actually adopts it:
  • Deploy up to two custom AI agents trained on Sourced's data, voice, and processes — natural first candidates include a recruiting-intake agent (for example, streamlining that 9-page intake document), a reporting agent for leadership dashboards, or a research/Q&A agent over your SOPs
  • Live team training workshops and role-based walkthroughs, plus video guides, so adoption sticks
  • The weekly ops-review loop (metrics, placements, blockers)
You'll receive two live training workshops, quick-start docs and video walkthroughs, AI agent delivery and enablement, a 60-minute post-implementation review, and 30 days of post-launch support.

Timeline

~90 days total, with a testable version in ~2 weeks:

  • Phase 2 — Build & Execution Layer: ~Days 31–60
  • Phase 3 — Intelligence, Adoption & Training: ~Days 61–90
