An independent research brief written in response to a direct question: "Are you convinced Notion will be a better fit for my organization? If so please show me why. Have a look at Smartsheet first."
The short answer
Smartsheet is a very good tool, and it is genuinely stronger than Notion at a few things. But the problems you described on our two calls are not project-tracking problems. They are documentation, knowledge, and handoff problems. That is the category where Smartsheet has a structural ceiling and Notion does not. Everything below is the evidence for that claim, including the places where Smartsheet wins.

1. Executive Brief
Orange Energizing Solutions scaled from roughly 1,000 to 4,000 projects per year with about 20 people and a tool that was designed to be a better spreadsheet. That worked. It is still working. The reason it feels rough is not that Smartsheet is bad software, it is that four of your six named pain points have nothing to do with tracking rows.
Five findings drive this brief:
- Your bottleneck is document completeness, not project visibility. Utility incentive programs are paperwork-gated. Con Edison's C&I program requires a full document packet per project and a Notice to Proceed before equipment is installed. A missing photo or signature does not slow a project down — it stops a payment. 1
- Cash flow in your trade is already brutal, and you are adding 60–90 days of self-inflicted delay on top of it. Average days sales outstanding for subcontractors has climbed to 96 days, up from 90 in 2019. 2
- Smartsheet has hard technical ceilings you are approaching. A single sheet caps at 500,000 cells and no cell can hold more than 4,000 characters; reports cap at 50,000 rows. 3 At 4,000 projects a year and a wide project sheet, you have roughly two years of runway per sheet — and no cell on earth holds an SOP.
- Smartsheet has no native document layer. Files are attachments. There is no place inside Smartsheet to write the knowledge that currently lives in your head and your team's heads. That is the exact asset you told us you need to extract.
- The "one hour a week" number is a decision meeting, not the work. The knowledge extraction happens in a front-loaded 2–3 hour intensive plus interviews with your A-players in the first two weeks. After that, we build; you approve. Detail in Section 8.
Confidence level: 4 of 5. The Smartsheet and Notion platform facts are verified against vendor documentation. The industry figures are verified against primary sources. The OES-specific financial modeling in Section 5 is clearly labeled as illustrative, because we do not yet have your actual numbers — that is what the first two weeks are for.
2. What We Heard From You
This section is your words, not ours, pulled from the 9/15/26 discovery meeting and the 9/22/26 follow-up meeting. If any of it is wrong, correct it, because the rest of the brief is built on it.

The six problems you named:
- Post-installation documentation gaps. Technicians miss required photos or signatures. This blocks utility rebate submissions and delays cash flow 60–90+ days.
- Payroll is a "war zone." Weekly for technicians, bi-weekly for sales. Highly manual, error-prone.
- No field invoicing. Technicians cannot generate and send an invoice on site.
- No clean reporting. No overview across hundreds or thousands of projects by region or status.
- Communication overload. Thousands of emails, 30–40 phone calls per day.
- Margins unknown. Accounting only recently produced a clear financial picture.
Your goal, in your words: step out of day-to-day ops, focus on growth and national expansion, build a marketing presence. "Not struggling, but not thriving."
Read that list again. Exactly one of those six items (#4) is a project-tracking problem. Smartsheet is excellent at #4. It is structurally incapable of solving #1, #2, #3, and #5, because those are knowledge, handoff, and workflow problems — and Smartsheet's unit of work is a row in a grid.
3. The Industry You Are Operating In
This matters because it explains why your operational drag is expensive rather than merely annoying.
3.1 Your revenue is gated by someone else's paperwork
You are not paid when the work is done. You are paid when the utility accepts the documentation. Con Edison's 2025 C&I Energy Efficiency Program requires, per project: the C&I Program Application, a Customer Proposal / Statement of Work, a tool or energy analysis, a W-9 for the incentive recipient, equipment cut sheets, and DLC screenshots where applicable. Equipment may only be installed after the customer receives a Notice to Proceed, and all projects must be pre-approved. 1 4
Other program administrators are no gentler. DTE's business rebate program reserves the right to run pre- and post-installation inspections, may request detailed lighting layouts, metering and data collection, and only issues rebate checks four to six weeks after final approval. 5 Energy Trust of Oregon states plainly that incomplete information "will result in delayed payment or incentive disqualification." 6
Translation: at ~4,000 projects a year with roughly eight required artifacts each, your business produces and must keep audit-ready somewhere on the order of 30,000+ documents per year. That is not a spreadsheet workload. That is a records-management workload wearing a spreadsheet costume.
3.2 Cash flow in your trade is already at a breaking point
Average DSO for subcontractors has risen to 96 days, up from 90 in 2019, and 53% of subcontractors report dipping into retirement savings to float business expenses — a 147% increase since 2019. 2 Commercial HVAC-adjacent contractors typically run 45–90 day DSO. 7
Your documentation gap stacks 60–90 days on top of a baseline that is already three months. Every week you shave off the documentation-to-submission cycle is a week of working capital returned.
3.3 The demand side is strong, which is the real risk
State energy efficiency investment hit a record $8.8 billion in 2023, with New York among the four leading states in the country. 8 New York's 2026–2030 program budgets were largely approved by the Public Service Commission in May 2025, with emphasis shifting toward building envelope and electrification measures. 9
The money is there and the program rules are changing. Both facts point the same direction: the constraint on OES is not demand, it is the number of projects your current operating system can absorb without breaking, and your ability to re-learn program rules quickly when a utility changes them.
3.4 One note on positioning
Your website presents OES as a national, portfolio-scale operator — 10,000+ facilities upgraded, 90M+ kWh saved, logos including 7-Eleven, CVS, Safeway, Dollar General, and utility partnerships with Con Edison, Duke, PSEG, JCP&L, National Grid, FirstEnergy and Atlantic City Electric. 10 On the call, the operation was described primarily in terms of local businesses with a separate sheet for national accounts. Those two stories are different sizes. Whichever is closer to the truth, the system should be built for the national one, because that is where you said you are going.
4. Smartsheet
We are not going to tell you Smartsheet is bad. It is not, and you would stop reading.

Where Smartsheet hits a structural ceiling — for your problems
1. There is no document layer. At all.
Smartsheet stores knowledge as attachments to rows. 13 There is no native page or wiki authoring surface. Smartsheet's own community users say it out loud — one Smartsheet shop posted that they use Smartsheet heavily but adopted Notion separately to document their systems and processes, adding: "I wish Smartsheet had ability to create text pages similar to Notion." 14

You told us the business runs on tribal knowledge and that you want to stop being the person who answers 30–40 calls a day. The thing that fixes that is a written, searchable, structured body of institutional knowledge. Smartsheet has nowhere to put it.
2. Hard technical limits you will hit.
A sheet cannot exceed 500,000 cells. No cell can hold more than 4,000 characters. Reports cap at 50,000 rows. Smart Agents were announced November 2025 and are marked "coming soon." 15 16

4. The real price is not the seat price.

Then the capabilities that make Smartsheet do what you described wanting are separately priced add-ons: Dynamic View from $125/month, Data Shuttle from $100/month, plus DataMesh, Pivot App, Connectors and Control Center as add-ons, and Bridge (their low-code automation engine) as Enterprise-only. 15

But PE-owned software companies are run for margin expansion, and pricing and packaging pressure over a 3–5 year hold is a reasonable thing for a $5M business to plan around. (Confidence: medium. 5. What This Is Actually Costing You
These are models, not measurements. We do not have your real numbers yet. Each one is built from a published benchmark plus your stated headcount and volume. Treat them as order-of-magnitude, and replace them with your actuals in week two.
The toggle tax. A Harvard Business Review study of 137 users across three Fortune 500 companies found workers toggle between applications roughly 1,200 times per day, costing just under four hours per week reorienting — about 9% of work time. 18 Applied to 20 people, that is ~80 hours per week, or roughly two full-time employees' worth of output lost to switching between Smartsheet, OneDrive, email, phone, QuickBooks and paper.
Work about work. Asana's Anatomy of Work Index, surveying ~10,000 knowledge workers, found 58–60% of the workday goes to coordination — communicating about work, searching for information, switching apps, chasing status — not the skilled work people were hired for. 19 20 Your "thousands of emails and 30–40 calls a day" is this statistic with your name on it.
The spreadsheet accuracy problem. Decades of field-audit research by Ray Panko found that operational spreadsheets contain errors at high rates, because human error rates of 1–5% per cognitive action compound catastrophically across chains of formulas. 21 22 You described payroll as a "war zone" and said margins are unknown. Those are the two most common downstream symptoms of spreadsheet-based operations at scale.
The rebate float. Illustrative only: if 5% of 4,000 annual projects are held 60 days for missing documentation, and the average held incentive is $5,000, that is $1,000,000 of your money sitting in someone else's queue for two months, every year, for a reason that is entirely within your control.
6. Notion
Where Notion is clearly better for your six problems

The AI difference, stated precisely
This is the part the comparison videos get wrong, because they compare 2023 feature grids.
Notion rebuilt its AI as Agents in September 2025 — capable of 20+ minutes of multi-step autonomous work using your pages and databases as memory. 25 Custom Agents launched in February 2026, and in May 2026 Notion opened a developer platform turning the workspace into an orchestration layer where internal and external agents work across your databases. 26 Notion Agent, AI Meeting Notes and Enterprise Search are included in the Business plan at $20/member/month on annual billing. 24
Smartsheet's comparable agentic layer — Smart Agents — was announced at ENGAGE in November 2025 and is listed as coming soon. Its current AI strategy leans heavily on an MCP server that connects Smartsheet data to external AI tools like Claude and Copilot. 27
Why that gap is structural rather than temporary: AI is only as good as the context it can read. Smartsheet can give an AI your rows. It cannot give an AI your reasoning, because there is nowhere in Smartsheet to write your reasoning down. Notion can hand an agent the project record and the SOP and the utility program requirements and the decision history, because they are the same object graph. That is the difference between an AI that can tell you a project is late and an AI that can tell you which three documents are missing, draft the customer email, and flag that this utility changed its cut-sheet requirement last quarter.
Where Notion is weaker — be aware of this going in
- No critical-path Gantt or baselines. If you run true dependency-driven construction schedules, Smartsheet is better. From what you described, you run a stage pipeline (surveyed → approved → parts ordered → assigned → installed → complete), which is a status workflow, not a critical path. Notion handles status workflows natively.
- No built-in resource management / capacity forecasting product. Buildable, not native.
- Database ceiling of 250,000 rows. 28 Higher than Smartsheet's practical per-sheet ceiling at your column count, but a real number. At 4,000 projects/year it is roughly 60 years of runway.
- Fewer spreadsheet-style formula functions. If someone on your team has built genuinely complex Smartsheet formulas, some of that logic has to be redesigned rather than copied.
- Your team has never used it. True. This is a change-management cost and we are not going to pretend otherwise. It is also the thing we are hired to run, and it is the entire content of Phase 3.
7. About That YouTube Comparison
You mentioned a video titled "Meet the best AI for operations teams." Two things worth knowing before you weight it:
- Check who published it. Most "X vs. Y" software videos are either vendor marketing or affiliate content paid per signup. Neither is research.
- Check the date and the feature set. Notion's agentic layer shipped September 2025 and expanded through May 2026. Smartsheet's shipped-vs-announced line moved in November 2025. Any comparison built before late 2025 is describing two products that no longer exist.
Also worth saying plainly: "Smartsheet is stronger for businesses like ours" is true if "businesses like ours" means businesses that need portfolio schedule management. It is not true if it means businesses that need to get the knowledge out of the founder's head and stop losing rebate money to missing paperwork. Those are different jobs. Pick the tool for the job you actually have.
8. "How Do We Get This Done In One Hour A Week?"
This was your first objection, and it is the fairest one. Here is the honest answer.
The hour is not the work. The hour is the decision.

Why one hour is enough after the front-load: the extraction is the expensive part, and it is front-loaded. After that, the weekly hour is a feedback loop, not a working session. You are reviewing finished work, not producing it.
On "a Zoom call feels limiting compared to someone in the office": that is a fair instinct and it is also the wrong comparison. An in-office ops hire costs $90K–$130K+ fully loaded, takes 60–90 days to become useful, asks you 40 questions a week while ramping, and walks out the door with everything they learned. The alternative we are proposing is that the knowledge gets written into a system that does not resign. Our own team runs this way: for a 10-person company, a full operating rhythm is four touchpoints a week, two of them fully async, one meeting, roughly 90 minutes of founder time per week to stay completely aligned.
One real data point from a client: after his team stopped messaging him with questions all day, he got back 10 hours a week. That is the mechanism — not a faster tool, a system that answers the questions you are currently answering by phone 30–40 times a day.
9. You Do Not Have To Rip Out Smartsheet
This is the part that should lower the risk to near zero, and it is what we proposed on the 9/15 call.
- Nothing gets migrated in bulk. No six years of historical data moves. We bring across active and recently completed projects only. Your history stays exactly where it is, readable, for as long as you want it.
- Smartsheet exports to Excel. Your existing structure — the rows, columns and properties you have refined over six years — imports into Notion databases as a starting point, then gets extended with the things Smartsheet could not hold. You are not starting from a blank page. You are starting from your own schema.
- Parallel running, not a switchover. We build in Notion while Smartsheet keeps running. Nothing breaks on day one.
- By month 3, key workflows are replicated in Notion and the Smartsheet exit plan is underway — on your timeline, not ours. If you decide at month 3 that Smartsheet should stay for scheduling and Notion should own knowledge, documentation and AI, that is a completely legitimate end state. Plenty of companies run both.
On your Monday.com U-turn: you told us you nearly switched, backed out at the last minute, and then invested further into Smartsheet. That was the right call at the time, for a specific reason: Monday.com and Smartsheet do the same job. Swapping one project tracker for another is pure switching cost with no new capability on the other side. That is not what is being proposed here. Notion is not a replacement tracker. It is the layer Smartsheet does not have.

At 20 seats, the platform difference is roughly $20/month. That is not the decision. The decision is whether you are buying a better grid or an operating system.
11. The Bottom Line
Yes — we are convinced. Here is the reasoning in four sentences.
Smartsheet is a better spreadsheet, and after six years you have squeezed most of the value out of it. Four of your six stated problems are documentation, knowledge and handoff problems, and Smartsheet has no layer that holds documentation or knowledge — only rows and attachments. Notion holds the project record and the institutional knowledge in the same system, which is also the only way AI can be useful to you rather than decorative. And because it is additive rather than a swap, you can test that claim in 90 days without turning Smartsheet off.
Open questions we cannot answer from the outside
- What is the actual dollar value and volume of rebates currently held up for documentation? This is the single number that would size the ROI precisely.
- How much genuinely complex formula logic is embedded in the Smartsheet sheets, and who owns it?
- Is "the chief" optimizing for cost, risk, or growth? The case is framed differently for each, and we would rather frame it correctly than persuasively.
- Does OES run true dependency-driven schedules anywhere, or is it stage-pipeline throughout? If true scheduling exists, Smartsheet may be worth keeping alongside Notion for that specific function.
Overall confidence: 4 of 5. Platform capabilities, limits and pricing are verified against vendor documentation as of September 2026. Industry benchmarks are cited to primary sources. The OES-specific financial modeling is explicitly illustrative and should be replaced with your actuals.
